The logic behind this model.

Traditional consulting sells hours. That creates misaligned incentives: longer projects, higher invoices.

We invert the model. Our fee is directly tied to measurable outcomes: identified non-adopters plus productivity uplift in the remaining team.

If savings cannot be validated, the success-based share drops away. The risk sits with us, not you.

Payment milestones.

  1. Milestone 1 - Kick-off

    20% of the contractually agreed target fee.

    Trigger: contract signature and project kick-off.

    Delivery: infrastructure setup, baseline assessment, project kick-off.

  2. Milestone 2 - Training completion

    20% of the contractually agreed target fee.

    Trigger: all training phases have been completed.

    Delivery: hands-on workshops, AI knowledge platform activated, and internal multipliers enabled.

  3. Milestone 3 - KPI-Report

    60% variable, capped by the actually identified savings.

    Trigger: final KPI report delivered and signed off.

    Delivery: ability-and-willingness analysis, before-vs-after adoption rate, and recommendation report.

Where this model is not the right fit.

  • Companies under 30 FTE: too little statistical significance for robust segmentation.
  • Fully AI-skeptical teams: when no openness exists, a compliance-first fixed-price setup works better.
  • No ticket-tracking baseline: without Jira, Linear, or Asana history productivity measurement is limited.
  • Highly regulated environments: restricted data access can require a tailored engagement model.

When success-based contracting is not possible internally, we offer three fixed-price alternatives.

Foundation

Goal: AI Act compliance and foundational training. Scope: 2 days online plus AI knowledge platform. Timeline: 2-4 weeks. Audience: 10-50 FTE, compliance-first.

Foundation + Workshop

Goal: foundational training plus hands-on workshop. Scope: 2 days online plus 2 days on-site plus platform plus 4 weeks pair programming. Timeline: 6-8 weeks. Audience: 50-150 FTE, first structured rollout.

Transformation

Goal: full transformation including KPI report. Scope: full scope of the success-based model, but fixed-price instead of success fee. Timeline: 12-14 weeks. Audience: 100+ FTE when success-fee contracts are not possible.

Frequently asked questions.

What happens if you find no savings?

Then only the setup and training fee (40% of the target fee) applies. The 60% success fee is waived. That risk is ours, not yours.

How do you define identified savings?

Contractually: non-adopters x average fully loaded cost x 12 months. A non-adopter is anyone below the contractually fixed ability-and-willingness threshold at the end of transformation (default: <40/100). Third-party verification is possible.

Do we need to lay people off then?

No. Our fee is tied to identification, not implementation. You decide whether to retrain, implement, or change nothing. Many clients use this data for targeted development, not separations.

How does this work with workers councils?

We provide a template agreement that frames assessment as a development instrument. Individual scores stay with the employee, leadership receives aggregated views.

Is this GDPR-compliant?

Yes. All data is hosted in Germany, we provide a DPA, and processing is based on legitimate interest (education) with a clear opt-out option.

How long does a typical engagement take?

A standard transformation usually takes 12-14 weeks. Compliance-only projects are typically 2-4 weeks.

Which tools do you use?

We stay tool-neutral. Copilot, Cursor, Claude Code, or ChatGPT Enterprise - we align to your security and delivery context.

Who delivers the training?

Igor Shelkovenkov (Tech Co-Founder, MSc Systems Engineering, 15+ years) plus a flexible specialist team. On-site presence starts on day one.

What happens after 90 days?

You receive a prioritized recommendation report for the next 12 months. Ongoing implementation support is available via retainer.

Is my company large enough?

From around 30 FTE onward, the model becomes statistically robust. Below that, a lean fixed-price setup is usually better.

We do not have a dedicated HR lead - can we still run this?

Yes. We can work directly with CTO, COO, and executive leadership. In practice, two internal contacts with 5-10% capacity are enough.

What if we decide after four weeks that it is not a fit?

A contractually anchored exit after phase 1 is possible. Setup fee (20%) remains with us, then we stop - no drama.
